In 2025 we had our best year of shows since I've been at Warehouse Live Midtown.
So I expected 2026 to be even better.
The data told me something different.
I've been tracking every show at our venue since 2021. Every promoter. Every ticket sale. Every expense. Every dollar of revenue. Four years of data sitting in Google Sheets.
In late 2024 I started using Gemini AI to help me analyze all of it.
What I saw surprised me.
2021 coming out of COVID was strong. Sales were great across the board.
2022 dropped significantly once the rest of the country reopened and competition came back.
2024 things started recovering.
2025 was our best year.
Then I looked at 2026.
The numbers were trending down. Significantly. In some cases 30-40% below where we were at the same point last year.
I didn't see it coming. But the data did.
Here's what I did with that information.
Instead of continuing to rely heavily on in-house bookings with upfront artist guarantees — I shifted our strategy toward more venue rentals.
Outside promoters come in, rent the room, take on the financial risk themselves, and we collect the rental fee regardless of how the show performs.
Less risk for the venue. More predictable revenue. Smarter use of our resources in a softening market.
That one strategic shift didn't come from a gut feeling.
It came from four years of data analyzed by an AI tool in a fraction of the time it would have taken me manually.
I've been in live entertainment for over 30 years.
I've navigated market shifts before — post 9/11, the 2008 recession, COVID.
But this is the first time I've had a tool that could show me a market trend developing in real time using my own historical data before I felt it operationally.
That's the real value of AI in this business.
Not replacing what you know.
Augmenting it.
